How to Pitch Your Innovation to Decision Makers in 3 Mins

How to Pitch Your Innovation to Decision Makers in 3 Mins

Published: 10/7/2026

Your product means nothing.

It doesn't matter how brilliant, cutting edge, or cool it is.

You have to address one question before talking about what you've done:

What problem does this solve?

Most pitches get this backwards. They lead with the presenter's situation: product specs, their backstory, or a walkthrough of their process. Investors don't care about any of that yet. They care about the customer's problem, because that's where the money is.

Once they know what problem you solve for customers and why it matters, they're ready to hear how it works. The rest follows a simple structure and takes less time than you think.

Hook Their Attention

Open with the story of a customer facing a problem and how your product solves it. This anchors the audience in a real scenario where your innovation is valuable.

I'm close with one of the founders of a tech company valued at over $100 million, with around $10 million raised over several rounds. I've worked with him through various stages of their pitching, and their pitches work because they never open with the tech.

Their AI tool answers and makes calls for doctors' and dentists' offices, talking to patients and handling the routine work of scheduling, confirming, and rescheduling appointments.

But they always open in clinic terms: this office missed 100 appointments a year because humans couldn't follow up on every one. That cost them $50,000 in revenue. Then they bought our solution: every appointment confirmed, every patient contacted on time, every reschedule automatic. Money and time saved.

If you already have strong traction, put your headline number right in the hook. Proof that customers are paying grabs investors faster than anything.

How it Works – Seeing is Believing

Now explain the mechanics. Even better, show them.

Scrub Daddy went on Shark Tank and did a two-minute demo so engaging that they landed a six-figure investment on the spot. Now they're world famous.

I've also worked with the CEO of a cosmetics brand who applied his new mascara during a presentation to show customers how it coated his lashes without clumping. That's gutsy, and that's the kind of demo that works.

If there's any way to show your product in action, do it.

Proof: How You Make Money

Now back it up. Anchor them to one clean number each for the problem, the solution, and the future. The scheduling tool's pitch does it in a sentence: 100 missed appointments cost one office $50,000 a year, and the tool wins that back. Use as few numbers as possible, but be ready with the rest when they ask (and they will!).

Next comes the question in every investor's head: why you, and why should I believe this will work? Answer with traction: your user base, who's already paying, and your team's track record. Your traction should prove the solution works, not just that you're busy. For the scheduling tool, that's how many clinics use it and how many missed appointments it's recovered.

Finally, how do you make money? Once you've anchored them to problem, solution, ROI, state the business model quickly and efficiently: the tool costs a clinic less than the appointments it was losing. Save the pricing details for the deck.

The Bright Future

As you wrap up, make them imagine this product taking over the market. For the tech company, that's not one dental office catching its missed appointments. It's every clinic running a full schedule, and the revenue that used to leak out flowing back in. Put a number on that market: how many clinics are out there, and what missed appointments cost them every year. Then make it urgent: every day this market goes untapped leaves it open to be captured by a competitor, even one with a worse product.

Call to Action

Say exactly what investment you're looking for and what the next step is. The tech company's ask was clean: 7-figure investment, projecting 7X ROI. It's worked for them 4 times now.

If you set it up properly, the ask is automatic. By the time the Scrub Daddy founder got there, the sharks were already competing because the opportunity was obvious.

Three Minutes to Earn the Full Meeting

Your product means nothing until it solves a problem for customers. The tech company opened with missed appointments instead of sexy AI features. Scrub Daddy showed the sponge working. The cosmetics CEO put the mascara on live. Each made the customer's problem the center of the presentation.

That's the job of a short pitch: to catch their interest and spark the full conversation. Problem, demo, proof, future, ask. Done right, three minutes is all you need.

And if you're pitching management within your company, don't worry – the formula is nearly identical. We'll cover that in part two.
